Project Background Introduction

At the invitation of the client, the Xingqiantian technical team conducted in-depth research on the assembly line of vacuum cleaner series products with Mr. Zhu (General Office), Mr. Mei (Production), Mr. Wan (PMC), Mr. Yao (Production), Mr. Zhou (Process), Mr. Nan (Administration), Mr. Liu (Quality), and Mr. Zhao (Jingyi Office) from the client's company for 3 days on August 13th, 14th, and 15th. The specific summary is as follows:

Customer Objective:

1. Minimize employee fatigue and increase UPPH by importing and removing non value added incidental tasks during the new production process.

2. Changing from large lines to small lines to improve line balance (LB), shorten line switching time, and enhance market competitiveness (suitable for multiple varieties and small batches).

3. Using the lean model production line as a carrier to force operational management to improve and achieve the goal of "talent cultivation".

4. The wire body needs to be flexible, elastic, and modular, and can be freely assembled and quickly installed.

Hardware Status:

1.Hardware belongs to traditional conveyor belts, which have poor flexibility, difficult product switching, low line balance (LB), and high losses... Hardware only plays a load-bearing role and fails to reduce the workload of employees while increasing UPPH... There is a lot of waste in the intersection and circuitous flow of people and logistics;

2.There are various material turnover tools available on site, and poor 5S and hardware design lead to a large number of secondary uses during the turnover process

Management Status:

The lean culture of the business unit is lacking.

What problems did the customer encounter

A typical functional layout leads to a large number of discrete sections; There are a large number of worthless ancillary operations (repeated picking, repeated handling, etc.) throughout the entire processing process;

Discrete production sections cannot achieve continuous flow and cannot expose problems in a timely manner, while there is a large amount of WIP present;

The existing hardware only serves the purpose of carrying transportation and fails to assist employees in achieving the goal of labor-saving and improving production efficiency;

The flexibility of the 43M line is poor, the difficulty of changing lines is high, and the line balance is low (LB);

The information of each workstation is transmitted through "shouting" and cannot be obtained in a timely manner, making it difficult to handle abnormalities in a timely manner;
